Im Michael Hopkins for the MIT Sloan,management review and this is the panel,on making digital transformation happen,now you might be forgiven for thinking,that our collective digital,transformation has already happened,were all mobile were all on the cloud,what business hasnt already found,itself swimming in social media or awash,in data with ballhead computers on our,desks for 30 years so who isnt already,winning with digital well our esteemed,panelists here today would say your,company probably for one the research,thats been done by these three,gentlemen to create an extraordinary new,book called leading digital turning,technology into digital transformation,has shown that very very few businesses,out there are in fact already,capitalizing want everything that the,digital technology of today can do to,compete,however theres good news that theyre,gonna bring as well and the good news is,that they have found some businesses,they call them digital masters who,already are creating what I could call a,kind of strategy playbook for how,companies can better compete using the,technology capabilities that exist now,and that are coming soon were going to,talk about that playbook today and were,going to talk about unfortunately with,all three authors of this book let me,introduce them to you and welcome them,to our stage first is George Westerman,George welcome George is the research,scientist with MIT Sloans initiative on,the digital economy and author,previously of the real business of IT,and IT risk turning business threats,into competitive advantage also with us,today is D da Bonet whos senior VP and,global practice leader at Capgemini,consulting and head of its digital,transformation program as well we have,Andy McAfee who is the principal,research scientist at MIT Sloans,initiative on the digital economy and co,author most recently of the New York,Times bestseller the second Machine Age,I want to begin first of all by,congratulating you guys this is an,extraordinary book and its its,sacrilege to say but Im going to invoke,the great Peter Drucker for a minute and,just say that theres something almost,drucker esque about what youve done in,the book which is to unbelievably,simplify a world that frankly most,executives find overwhelming ambiguous,impossible to kind of cope with and what,youve done is make coherent this what,did you guys call it I think the world,of digital ubiquity in a way that helps,us begin to think about how we solve,business problems and how digital,transformation becomes something that,everyday we can use to make our,companies compete better so I want to,begin by trying to take this idea of,digital transformation and kind of,wrestling it to the ground so let me ask,you first can you think of a thing you,use every day a service a product,something you use routinely that,illustrates for us what digital,transformation means and how it reflects,how that company its provider thought,differently about what the world should,look like for them on the other side of,digital transformation George let me,start with you whats do you have an,example well you know its interesting,some things have seen like rocket,science years ago or just normal now my,cell phone my email you know the fact I,can Skype and FaceTime around the world,no problem right my favorite right now,though is my Nike watch my Nike running,out because in the past you know when,Id reach training for a goal I had a,log and I would put things in the log,and sometimes Id look back at the log,sometimes I wouldnt right now my watch,it gets out there first of all it,reminds me to run but in second of all,when Im done it tells me how I did and,how I did compared to the last couple,times I went running the today was kind,of fun I went running Rafael Nadal came,on and said way to go George,you know nice to have that happen from,time to time now I can do more right if,I want more motivation I can share this,stuff with my friends on social media I,can do all those things this is really,helping to motivate me helping me to,train better than I ever could the,interesting thing though while all,thats going on,Nikes learning from me and theyre,learning from other people using the app,so this is part of the Nike Plus program,right that evolved out of a whole set of,digital missions that Nike,were gonna come back and talk about,that because Mike hes one of the great,examples and we can contrast them with,what some others are doing,DDA though let me ask you for an example,that also illustrates something you use,or have used every day that helps to,bring alive make vivid what we mean by,digital transformation so for me so I,live in London so I used taxi companies,quite a lot and and Ive seen a,fundamental change in the way that I,actually use taxes so taxis you know,Londons a big city as you know as is,Boston but its even bigger so you can,see thousands of lights passing you and,you dont need a taxi and when you do,need one theres none around,particularly when its raining and then,theres a company called halo which was,pre pre uber coming in came into the,market and and they offers a very simple,ad app sorry and it allows me to not,only you know have a beautiful ad that,tells me what the taxi asks but I can,order a taxi from my office before I go,out I can wait until the taxi is closed,and then go out on the streets then the,driver will know where I am I will have,his name his number plate he will you,know youll say hello Didier then I will,get into the cab they have all my,details so I dont have to produce any,payments that go straight to my car they,send me an email with the receipt they,you know I can I can zap to my wife,whos waiting for me at the restaurant,exactly where I am so shell know that,Im lying when I say Ill be there in,five and and more more often they learn,you know so now theyre theyre offering,me flat rates to the airport because I,have noticed that I go to the airport,quite a lot so theres all kind of,relationship and I had no clue about how,all of this was working nor did I really,care but I was really happy so thats,why I decided to go and meet these guys,to write something about but the case,they had done because it completely,transformed my experience of of taxi,driving and what was even more,phenomenal when I went to talk to them,is that what I did not realize is that,they also transform the taxi drivers,life because taxi drivers is a very,lonely activity and its also yo-yo half,full or half empty most of the time and,they already put an app which is,completely different from the one I was,looking at that helped taxi drivers to,communicate a bit like a Facebook for,taxis but also giving them a whole pile,of data on utilization showing them how,more money they were making than the day,before,a whole pile of stat to see how much,fuel they were they were spending so,theyd really managed to capture the to,side of the market in a way that was,extremely powerful for me because he was,a you know complete change from having,to run around in the rain tried to hail,a cab in there in the past I love this,example Im gonna come to you India in a,second here but I want to stick with,this for one second because it you guys,tell the story really well in leading,digital and it does something really,unusual heres an example of we hear,about disintermediation all the time as,one of the byproducts of this new,technology world and yet heres an,intermediary example somebodys actually,gotten in between the taxi and the,customer which didnt used to happen on,the streets and what I think is,remarkable is about two months ago I had,I was in another city in Europe and I,had to do something that we used to do,only a year ago is call a call center to,get a cab and God that was a bad,experience and and therefore my my,expectation had been set at this level,and anything belong beyond that is,totally unacceptable you feel like youd,immediately gone back to the dark ages,exactly why are you forcing this,

foreign,[Music],[Music],[Music],good early afternoon everyone so,AI artificial intelligence,HAL 9000 Alan Turing the Turing test the,singularity we are in a world where,the integration of and the evolution of,artificial intelligence has become one,of the most key questions and often at,times something that fills people with a,degree of trepidation if not actual,anxiety and alarm and we are,going to explore some of what BCG and,the MIT Sloan review have found about,the way in which companies are,continuing to Grapple with the evolution,of and the integration of artificial,intelligence and how that impacts the,individuals who are working there so,first just the show of hands how many of,you use AI Tools in your work today or,at least think you do,interesting and how many of you uh think,that AI is a a threat to jobs and,employment and,not as many so and Jessica maybe you,could start us off with what we were,talking about before which is uh,people may not think theyre using AI,but maybe theyre maybe theyre using it,and theyre not aware that they are yeah,for sure,um I think if you think of AI first of,all you have to be a bit clearer about,what you call AI right so when we refer,to AI Technologies we think of,technologies that actually learn over,time and improve a process and support,the process so if you think for example,I have a very smart question and I need,a lot of data to answer that but its,one single question thats analytics,thats big data thats not ai ai is,actually embedded in things that you,will use that supports decision making,for example when you use,navigation systems AI is embedded in,voice recognition software so it,improves that recognition and that,understanding over time yes and and if I,may add on that in the uh the report we,we did and the the research we did with,my friend David we found that 28 of,people are actually using AI without,realizing it so there are as you said uh,Jessica people are so embedded AI is so,much embedded that you have a lot uh a,lot there you when you use Salesforce,Einstein or where you use even lets say,Alexa or others AI is is embedded,or am I on Yeah you mentioned before,using things like Alexa or Google,assistant so lets ask the question,again how many of you use AI,Moore should raise their hand,um I wonder David maybe you could talk,us for a moment about what youve found,I mean youve been doing these studies,about companies and the relationship,between artificial intelligence over the,past six years and you said this year,you looked more at the relationship,between individuals and and artificial,intelligence within a corporate context,so maybe you can tell us a little bit,about that,yeah so one of the things that we really,tried to figure out this year in our,research was this like,this idea that companies are getting,value at the ex from AI at the expense,of individuals,and what we found was that,its its its not true and in fact at a,deeper level the question doesnt even,make that much sense because when AI use,is pervasive in the Enterprise which are,finding it is people are using AI in,business applications they may not even,be aware that theyre that theyre using,applications that use AI,uh,like there there are no trade-offs,sometimes in in many instances between,using Ai and uh and uh people getting,value and the company getting value from,AI so Francois maybe give us some,examples of the ways in which,particularly individuals are are getting,advantages from the the the utilization,of AI within companies so basically I,would say three three things very often,when they work hand in hand with AI they,will improve their competence,um so for instance uh you and lets take,one example of um lets say a company or,when you have a salesperson and you ask,him or her to go and visit a store and,to choose the stores and the next best,action the offer they need to give to,there so basically they will increase,their competence because AI will tell,will add will recommend will propose and,and many companies get this so,competence is pretty cool the second is,because of the quality of the,recommendation the human plus AI to a,certain extent and a good friend of mine,doesnt call it artificial intelligence,but augmenting intelligence and as it is,augmenting intelligence basically you,have more autonomy your manager is is,less needed we all know that the role of,a manager is to make you do things that,you should not do otherwise but here as,the human plus ais recommendation and,is better then you need less manager so,you have more autonomy and and the last,thing is that it improves relationships,for instance we found that,56 percent of people believe that thanks,to AI their relationships with their,colleagues is better,in just three percent believe that its,it has worsened and I think that through,this,competence autonomy and relationship you,have something that is really important,in the way you live in your uh you leave,your job and therefore it drastically,significantly increases your own value,and the value you get through AI,yeah and just just to follow up on that,the importance of having a tool that can,improve your competence autonomy and and,uh,relationships,is is huge and the social psychology,literature these are the key ingredients,of being self-determined in in your life,these are the key ingredients for,basic uh psychological needs and if,youre going to satisfy basic,psychological needs with ai ai is,actually helping people to become more,human and more satisfied so I mean give,us some examples like some really like,real world companies that have where,individuals have found within their,organizations that these tools are not,at all threatening theyre actually,empowering and enhancing but maybe if I,can give you one uh we were working for,Consumer Products Company in France and,thats responsible example we were,deploying AI based recommendation,engines for sales reps when theyre,visiting stores on what they should be,doing changing the shelves,changing the products that they put,forward changing the prices things like,that,we were we started off the deployment by,I hired a group of about 20 sales reps,out of 150. the tool was working so well,and people were so happy to use it that,the unions in France actually asked for,a strike if the tool was not expanded,faster because they thought that was an,unfair advantage to the people that had,the recommendation engine thats a true,story and I dont know if you know,unions and Friends theyre not easy to,work with but because you actually give,the tools to people to do their job,better it actually helps them achieve,their bonus it helps them make better,decisions it helps them outperform in,the market of course they like it there,is no reason why they were not it and it,also brings more productivity to them,but productivity is a byproduct of the,intelligence it is not the core effect,of the intelligence that Im gonna,remember that may be a first time where,a group of people have threatened to,strike on behalf of AI yeah,yeah and in France no life and then,France that is like a perfect example,but sort of on that and and as a,Counterpoint to Jessica you know a lot,of us have the impression I think a lot,of people who work in companies when,they hear that,theres a corporate initiative to,integrate more artificial intelligence,tools data meant not just data,management but analytics decision making,Predictive Analytics machine learning,you know they they understandably get,somewhat trepidatious that that is going,to replace them right that theres going,to be a replacement effect of the job,Im doing will soon be done by uh if,quasi-intelligent machine is that a,I mean is that actually a threat or is,that uh overstated,the perception of the threat is is,stronger than the actuality of the,threat in in many cases uh well to,99 of business schools out there on,earth,the median base salary is about 140,thousand dollars,72 said that they received signing,bonuses,with a median of 30k 95.7,said they received full-time offers,within first six months after graduation,which is amazing as you probably have,predicted the top three industries are,consulting technology and finance out of,404 candidates,30 tax candidates went to bcg 19 to,bain 15 to google 12 to mckenzie,10 to amazon 7 to amgen and thorn,thats really amazing basically all the,best companies on earth,are their top employers before we move,to our next the,leading technology companies,not surprisingly 32 of the 409,candidates,went to bcg for intern 13 to amazon,another 13 to google another 13 to,mckenzie,heres their internship data by industry,as you can see,the mean of consulting salary is the,highest 12,418 dollars i believe this is monthly,normally mba candidates do about three,months interns,now lets look at their class profile,which can tell us how smart they are,if you want to apply for slow and mba,then you probably want to know,your chance of getting accepted and a,class profile can tell you that,this is class of 2022 profile obviously,they are very smart,484 candidates with 5 years of work,experience on average,33 internationals which is a little bit,less than i expected,38 women which is also a little bit less,than i thought it would be,median undergrad gpa is above 3.54,lower than hbs 3.7 and probably would be,encouraging for many people to apply,looking at this gpa i think i have a,moderate chance to get accepted,if i apply median gmat is 720,slightly less than hbs 730,gms score ranges between 680 to 760.,their pre-mp industries are mainly,consulting financial services and,technology together these three took up,more than 50 percent undergrad majors,its interesting that engineering is the,most popular,33 percent normally mba candidates are,mostly,business commerce finance and economic,people,but in the case of sloan its mostly,engineering maybe its because of mit,a global technology hub now you know how,smart they are,if you are thinking to apply for mit,sloan by now you should know how much,chance you have,thinking about their medium-based salary,of 140 000,anyone who is receiving 70k salary a,year right now,if get accepted by mit sloan then going,to the school is,a great option because its likely to,going to double their salary after the,two years at school,but lets look at the cost because if,the cost is too much,considering both time and money then it,probably is not a good choice,then why would you bother on one of,their web pages it says that,for academic year 2020 to 2021,tuition fees books and supplies together,is about,82 000 food housing transportation,and other personal expenses together is,about 37,000 so in total it cost about 120,800 on another page it says that,the total cost is about 136 000,for the same period of time its a 15,200,difference not small were going to use,the larger number,to be on the conservative end since this,is a two-year program the total cost,would be about,272 000 more than one-fourth,of a million thats a lot of money i can,buy dozens of acres of farming land with,that,we didnt even include the opportunity,cost which would be different depending,on,what you would do for the two years if,you choose not to go to,school for an mba lets say you would,work in a 75k,job during these two years if you dont,go to school for an mba,i think 75k is a typical job for mit,sloan mba candidates before the program,then your opportunity cost is roughly,about a hundred fifty thousand dollars,thats before tax so if you include the,opportunity cost it will be about four,hundred twenty two thousand dollars,if you got a loan to cover some of your,costs including a tuition for the two,years,then you got to pay some interest so i,would assume with that,interest eventually you ended up paying,about,450 000 dollars over every year after,graduation,its a ballpark number but its getting,closer to half a million,a half a million dollar education thats,stunning,lets see if its worth it i know some,people would say if you think education,is expensive,try ignorance my argument against these,people are that,education is always cheap especially in,this age of internet,and what makes the educational program,so expensive,is people are selling these programs,as services and products that made them,so expensive instead of focusing on,educating the entire next generation,theyre selling this program as products,or services now lets look at how long,does it take to actually break even,the cost for this half a million dollar,education,if youre earning 140 000 after,graduation,with two percent salary increase every,year its going to take a little over,three years,actually no thats not true we should,actually exclude taxes from the,opportunity,cost as well as income after graduation,because you would spend after tax money,for,your tuition fees and other related,expenses,if you exclude all the taxes

so we spend the last three years with,the MIT to try to understand what,constitute digital mastery in other,words what does it take for corporations,to really do that digital transformation,properly and really use digital,technology to improve the performance of,their corporations what we wanted to do,in our partnership with a store,management review is really to try to,understand more the the effect of that,on the front lines try to understand,from the practitioners people who are in,execution what are the challenges and,what what are they seeing in their in,their transformation so we went out and,surveyed one and a half thousand,practitioners worldwide to try to,understand their execution challenges so,what did we find from this survey we,found first of all the good news that,every pretty much everyone our great,majority so digital transformation as,being really important to their,organization over the next two years so,the recognition that the phenomenon work,was actually important for cooperation,and for performance it was not always on,the top executive agenda but when it was,eighty-one percent of the respondents,said you would have a profound impact on,their performance and on competitive,advantage so what were the issues in in,execution so the first one is about,sixty three percent of the respondents,stated that the pace of their digital,transformation and the pace of,technology change within their,organization was too slow so theres,this notion of of speed of execution was,a major impediment the second thing is,about 36% of the people only at the,shared vision shared with their with not,not just with the executives with the,rest of the population so a smaller,number had actually not only designed,the vision but actually shared it openly,with the rest of the organization and,this was seen as as two of the main,reasons why the execution wasnt really,happening as as planned,so what are the barriers so the first,barrier is leadership we saw people,saying that it was a lack of urgency,lack of speed a lack of burning platform,in their organization the second factor,that was mentioned was the lack of,alignment at the senior level and the,third one which was critical was the,fact that some time there was alignment,at the executive but he was not shared,with the rest of the organization so,really three issues that are really,around leadership the second very we,found was very more about creating the,the business case the financial case so,so in a lot of instances there was just,no effort to actually created to create,a justification and a business case for,the change and in a lot of the examples,that we saw a lot of people were,struggling to find a real ROI of the,program so not spending enough time,upfront to really decide where where the,impact is going to take place in terms,of performance and how could we quantify,them in order to monitor the the,progress property so the third barrier,is really around governance of the,companies that were engaged in digital,transformation we found that still 40%,at no formal governance model in place,to actually run their transformation,properly and the second factor was only,26% of the companies at formal KPI to,actually measure the progress of their,transformation over time and the last,barrier was really around culture and,capabilities so culture you know nothing,new in terms of transformation was was,an obvious barrier because we needed to,change some of the work practice as you,as you implement your your digital,transformation so result you know,conflicting priorities resistance to,change to the usual things that we found,in in transformation and also a big,factor which came out was a lack of,skills so we mentioned skills in our in,our earlier finding we found that skills,was really a problem in execution and,therefore the notion of ramping up,skills and capabilities quickly is,essential for for delivering digital,transformation and for competitive,advantage so so what does it actually,mean,in practice so we found that the,characteristics we defined as being,essential for digital mastery were,actually mentioned in every case by the,practitioner so they recognized that,these were the levers like governance,like measurements like vision that were,really essential to deliver it properly,still a lot of issues in execution and,still this leadership message came out,very strongly so its really a call to,action in two ways for the leaders that,Ive not started to really think through,in detail how you set up those,transformation with the right,ingredients I would say and for those,who are halfway through and facing,issues in execution to really review,what it is that that is giving the,organization problem is it communication,is it a lack of vision is it a lack of,business case and really try to review,and and course-correct as much as,possible so real call to action

forty thousand to,even,sixty five thousand normally requires,six days,to four weeks in person participation,they gave you a certificate when,completed,with some credits called executive,education
